Whoever answered the phone doesn't know. He goes to the garage, looks for the mechanic, finds out he's waiting for a part that was ordered yesterday, comes back and updates the customer that it will take another day.
That call took a few minutes. It will repeat itself during the day, and each time it will stop someone who was in the middle of work.
The problem isn't necessarily that the team doesn't update. Usually, the update happens somewhere else: in a notebook, in a WhatsApp message, in the memory of the work manager, or in a conversation that wasn't recorded. That's why the work order stays behind.
What a garage actually manages, and it's not just jobs
Garage management software is usually sold as a system that manages work orders. That's a partial description. A garage manages several processes that affect each other, and the work order needs to connect between them.
- Jobs, each of which changes along the way. What opened as routine maintenance turns out to be an additional fault.

This is the point that general systems miss: a garage doesn't only manage jobs, it manages waiting. A car can be in the garage without a mechanic working on it. It might be waiting for approval, for a part, for a bay, or for the customer's answer.
That's why a simple model of "open" or "closed" hides the important question: what is preventing the car from leaving right now?
Work order: what it must contain
An order opened with a customer name and a description of the fault will quickly become outdated. A useful order needs to describe the vehicle, the decisions, and the next step.
- The vehicle as a separate entity from the customer. The same vehicle may change owners, and the same customer may hold several vehicles. The service history belongs to the vehicle.
- Separation between what was diagnosed and what was approved. The diagnosis describes the finding. The approval describes what may be performed. Mixing the two creates arguments.
- Real stages: received, diagnosed, waiting for approval, approved, waiting for part, in progress, ready for pickup, delivered.
- The waiting reason from a closed list: waiting for customer, waiting for financing provider, waiting for part, or waiting for a bay.
- The person responsible for the next step. A status without an owner displays information, but does not move work forward.
- Actual work hours versus billed hours. The difference between them makes it possible to check whether the work estimate was accurate.
It is possible to think about the order through only five states: work, approval, part, allocation, and waiting. Every action in the garage should move the order from one state to another, or explain why it stays in place.

Approval: the point where all work stops
The moment when additional work is discovered is the critical moment in the process. If the approval stays in a conversation, it is hard to know what was understood, when it was given, and what exactly was agreed.
In a familiar scenario in a family garage, the mechanic discovers that an additional part is required. The service representative calls, explains, and the customer says "okay". The work continues. Later, the customer remembers that he approved a check, while the garage understands that he approved a replacement.
The safer process is simpler: document the finding, send the customer a written breakdown, note what changes in the work time, and continue after documented approval. The order moves to the "waiting for approval" status during the wait.
That way the reason for the delay does not look like active work. The customer also gets a clearer answer, and the work manager knows what is missing in order to progress.
Regarding documentation and disclosure obligations toward customers, this varies according to the type of work and the applicable law. This is not legal advice. In any operational case, documented approval is preferable to approval that was said on the phone and remains in the memory of a single employee.
Parts: where the profit disappears
A part that was ordered and not linked to a job, a part that was ordered twice because two people did not know about each other, and a part that was taken off the shelf for an urgent job — all of them create a card that looks complete but does not tell the story.
Three rules connect the warehouse to the job card:
- Ordering a part is linked to the card that triggered it. If a supplier is late, it is immediately clear which job is affected.
- A part that arrived and is intended for a specific customer is marked for them. Otherwise it may move to another job, and the original customer will wait again.
- The cost of the part is recorded on the job. Without this there is a picture of revenue per job, but not of its real cost.
The update does not have to happen on every turn of a screw. It does have to happen at three points: when the part was ordered, when it was received, and when it was assigned to a job. These are points that generate an operational decision.
Communication with the customer: where the real time is saved
The question "is the car ready" is hidden work for the garage. It is created when the customer does not receive an update, or when the update sits with a person who is not available.
What reduces inquiries is a proactive update at significant points:
- The car was received and a card was opened.
- Additional work was found and approval is required.
- The approval was received and the work continues.
- The car is ready for pickup.
The message should contain an answer, not an invitation to call. "The car is ready, you can pick it up until closing time" is more useful than "there is an update, please get back to us".
The channel matters too. If messages go out from the personal device of the work manager, the replies depend on him. A channel connected to the card makes it possible to see what was sent and what the customer answered.

Working with external parties
A garage that works with financing providers or vehicle fleets manages two tracks in parallel: one vis-à-vis the vehicle and one vis-à-vis the party that pays.
Each party may have different requirements regarding documents, approvals and the manner of billing. The system does not need to guess the rules. It needs to allow defining, for each track, the required documents and its approval stages.
For example, a job can be mechanically ready but missing a delivery document. If the card marks only "the work is finished", the gap will be discovered late. If there is a separate stage for documents, it appears before the vehicle is handed over.
This is also the reason not to settle for a general field like "handled". Such a field does not say whether an approval, a part, a signature or a check is missing.
